What to Automate First: A Practical Workflow Selection Framework

A practical way to choose the first workflow worth automating—without confusing a promising AI demo with a reliable business system.

The best first automation is rarely the task with the most impressive demo. It is usually a repeatable workflow where people already spend time moving information between systems, following a predictable decision process, and correcting the same errors.

Start by treating automation as an operational design problem. The goal is not to remove people from a process. It is to make a specific process faster, more visible and easier to control.

The four-question filter

Score each candidate workflow against these questions.

Start with a narrow, observable handoff

Consider a sales enquiry that arrives by email. A safe first release can extract the company name, product interest and urgency; create a CRM draft; then ask an owner to approve the routing. It should not send pricing, change a contract or promise delivery dates without a human review step.

This approach creates an audit trail. Teams can compare the recommendation with the final decision, learn where the model is uncertain and improve the rules without disrupting customers.

Design the control layer before the model

Reliable automation needs more than a prompt. Define:

  1. Input contract: required fields, accepted file types and a clear failure path.
  2. Validation: deterministic rules for dates, totals, IDs and required approvals.
  3. Confidence and exceptions: what is automatically routed, what is queued for review and who owns that queue.
  4. Access controls: the minimum permissions needed for each integration.
  5. Observability: a log of input, model version, output, approval and final action.

This is especially important when a workflow reads customer, financial or operational data. The automation should be easy to stop, inspect and correct.

Avoid automating a broken process

If a team cannot agree on the current definition of “qualified lead,” “approved invoice” or “completed request,” an AI layer will only scale the disagreement. Map the existing process first, remove unnecessary steps and decide which outcome matters. Then automate the stable parts.

A practical 30-day first release

Week 1: map one workflow, choose an owner and record the current turnaround time and error pattern.

Week 2: connect a small set of source systems and create a human-reviewed output.

Week 3: test real but low-risk examples, including incomplete and unusual inputs.

Week 4: release to a limited group, monitor exceptions and decide whether to expand, refine or stop.
